The brief
A local brand in a global fight
AllAce is a 100% Malaysian-owned fast-food chain with 80 outlets nationwide — but on social media, it was invisible. With Facebook at 11K followers, Instagram at 3.8K, and TikTok at 1.4K, engagement rates sat 50–75% below F&B industry benchmarks. Meanwhile, McDonald's, KFC, and Marrybrown dominated digital share-of-voice with bigger budgets and established audiences. AllAce needed a full brand and digital repositioning to compete — not just as another burger joint, but as Malaysia's homegrown fast-food champion.
The insight
What global players can't fake
Global chains dominate with scale and spend. Local players survive through loyalty. The opportunity for AllAce was the cultural space that McDonald's and KFC can never authentically own — Malaysian humour, local food culture, the "support lokal" movement. We mapped four audience personas ranging from Gen-Z food content creators to family-oriented mothers and built a strategy around what they share, not just what they eat.
The approach
Full-stack brand and growth strategy
I developed a six-pillar strategy: brand repositioning around a "Proudly Malaysian" identity, a social-first visual system built for scroll-stopping content, a 12-month growth roadmap with phased targets, an influencer and community marketing programme, a content engine producing weekly video and design assets across five content pillars (brand, community, promotion, entertainment, culture), and a reporting framework tracking CPA, engagement, and sentiment monthly. The creative direction — "Ace the Vibe" — used bold red-and-yellow duotones, a signature sauce-drip motif, and six distinct content expression types from candid interviews to high-energy promotional ads.
Strategic pitch
A complete growth blueprint
This was a strategic pitch — a full-scope brand and digital transformation proposal developed for AllAce. The deliverable included competitive positioning against five major chains, a 12-month phased growth roadmap targeting 100K followers per platform, a social-first visual system with six content expression types, community management protocols with response SLAs and crisis frameworks, influencer partnership strategy, and a reporting cadence from weekly snapshots to quarterly business reviews. The project demonstrates the strategic thinking and planning depth I bring before creative execution begins.
